Commissioning of a stator production line

GROB-Werke GmbH entrusted Faircom with the full commissioning of a turnkey stator production line at its Schweinfurt site. The objective was to complete the project on schedule, meeting all quality requirements and ensuring a smooth production launch.

Faircom oversaw both project and site management, including detailed planning, commissioning and coordination of all quality acceptance inspections. Besides drawing up and monitoring the overall schedule continuously, the team also managed suppliers, reported to senior management and assumed responsibility for the budget.

The complexity of the project required precise coordination of all individuals involved and rapid stabilisation of the commissioning phase already initiated.

Initial situation

When Faircom was assigned the project, the line was already in the commissioning phase at the Schweinfurt site. The line had originally been relocated from China to Germany. Initial commissioning steps had been largely carried out by Chinese personnel. When Faircom took over, the project was already behind schedule and at an early stage of escalation.

Project objective

The objective of the project was on-time completion of commissioning, compliance with all required quality standards and a production launch on schedule.

Specific challenges

The initial commissioning with international (Chinese) staff posed significant challenges for communication and coordination. The Faircom team needed to ensure rapid stabilization and focused management due to the existing delay and critical project status at the outset.

Result

Despite the challenging initial situation, Faircom managed to commission the production line successfully. The quality requirements were met and the project was successfully handed over to the operator.
